The Quoting Workflow for Small Trade Teams

The Quoting Workflow for Small Trade Teams

Once you have two or three on the tools, quoting becomes a team sport. Here is how to keep it tight without slowing anyone down.

When it is just you, quoting is messy but manageable. Add a second person on the tools and suddenly nobody knows whose job it is to quote, who said what to which customer, and why two different prices went out for similar jobs last month.

Small trade teams need a workflow that survives more than one set of hands. Here is what works for teams of two to ten.

Decide who quotes

The single biggest issue in small teams is unclear ownership. Three people see an enquiry, all three assume someone else has it, and a week later nobody has replied.

Pick one person as the quote owner. In most small teams that is the boss or the office manager. Everyone else feeds them information from site. The quote owner is the only one who actually presses send.

When to delegate

Once you pass four or five staff, the boss cannot quote everything. Lead hands or foremen need to start quoting smaller jobs. Small builder teams across the construction and building trades often split it by job size: anything under $ 5,000 goes to the foreman, anything over goes to the boss.

Standardise your pricing

If two different quoters come up with two different prices for the same job, you have a pricing problem, not a people problem. Build a price list everyone uses.

  • Standard labour rate by role (apprentice, qualified, lead hand)
  • Standard call out fee
  • Standard materials markup percentage
  • Common job templates with set prices (for example, replace a power point: $ 145)
  • Clear rules for after hours and weekend work

Electrician teams often build 30 to 50 saved free quote templates for repeat work like switchboard upgrades, smoke alarm installs, and ceiling fan fits. New staff can quote those jobs accurately on day one.

The handover from site to office

Most quoting mistakes in small teams happen at the handover from site to office. The person on site sees the job. The person quoting is back at the office. Information gets lost in translation.

Photo and notes brief

Build a simple template the site person fills in for every quote. It should take five minutes.

  • Customer name and contact
  • Site address
  • Scope description in their own words
  • Photos of the work area, access, and existing services
  • Measurements where relevant
  • Anything unusual the quoter needs to know

Send it to the quote owner the same day. WhatsApp groups work. A shared cloud folder works. A proper quoting tool works best because it ties the brief to the quote and the eventual invoice.

The five day quote rule

In a small team, agree a maximum turnaround. Five days from enquiry to sent quote is the longest you should ever take. Two days is better. One day wins jobs.

Build it into the weekly meeting. Every Monday, run through the open quotes. Anything older than five days gets actioned that day or killed off.

Track conversion as a team

Solo tradies can keep conversion rates in their head. Teams cannot. You need numbers.

  • How many quotes did we send last month
  • How many converted
  • What was the average value
  • Which staff member is converting at the highest rate

If one quoter converts at 60 percent and another at 25 percent, you have a coaching opportunity, not a personnel problem. Usually it is wording, follow up speed, or pricing confidence.

Worked example: a five person plumbing team

A plumbing team might run it like this. Apprentices and second years send photo briefs from site. The office manager builds quotes from templates and sends within 24 hours. Follow ups are automated at day three and day seven. The owner reviews any quote over $ 10,000 before it goes out.

That team can comfortably handle 40 to 60 quotes a month with one person on quoting half time. Without a system, the same team would drop a third of those quotes.

Tools that hold the team together

Spreadsheets break the moment two people try to edit them. Word documents go missing. Email chains lose attachments. Small trade teams move to a shared quoting tool to keep quoting tight without adding admin staff.

The right tool gives every team member visibility on every quote, every status change, and every follow up. Nothing falls through the cracks because the system remembers, not the people. Start the team off with shared free quote templates so every quote that goes out looks the same.

The bottom line

Small team quoting works when ownership is clear, pricing is standard, the handover from site is structured, and the whole team can see the pipeline. Get those four things right and you can double your team without doubling your admin.
